Every September a new cohort of PhD students walks into my department. They arrive with a familiar, infectious energy. They are eager to discuss research questions, learn new techniques, set up laboratory equipment, and understand experimental protocols. They rarely ask about careers
As a professor and doctoral school coordinator, welcoming them is one of the most rewarding parts of my job. Yet, year after year, I realize there is one conversation we almost never have during those first enthusiastic weeks: not how to do research, but how research careers actually work
The implicit assumption within universities is that if you learn how to conduct excellent research, the career will take care of itself. But anyone who has spent time behind the laboratory bench knows this is a myth. And by the time they finally decode the unwritten rules of the game, many of their most important career decisions have already been made
The Silent Arrival
Most graduate students begin a PhD hoping to remain in academia. Global surveys track this consistently, and I see it in my own boardroom every autumn. Statistically, however, only a minority will eventually obtain a permanent academic position. That reality should not discourage students, but it should encourage universities to become far more transparent, not only about academic careers, but about the broader landscape of research careers that a PhD can open.
Yet, during those initial months, students almost never ask questions about how one actually becomes a professor, how funding is secured, or how hiring systems function. It is not because they are indifferent or naive. It is because they do not yet know that these questions even exist
Coming straight from their bachelor’s or master’s degrees, their understanding of academia is strictly classroom centered. They often assume that studying hard and publishing good papers will naturally lead to the next opportunity. They do not see the invisible architecture (the budgets, the institutional politics, the strategic timelines) that governs much of academia. They are navigating a complex territory without realizing they need a map.
The Hidden Curriculum
This lack of institutional literacy means that early-career scientists are forced to absorb the “hidden curriculum” of what an academic career truly entails through pure serendipity

A first-year PhD student usually sees them as places to present a poster or attend lectures. Few realize that conferences are also strategic networking opportunities. Without guidance, students may spend the entire meeting with colleagues from their own lab, missing the chance to meet researchers who could become future collaborators, postdoctoral supervisors, or employers.
The same applies to publication strategies and the development of an independent research identity. Students often produce excellent research within their supervisor’s projects, yet they receive little guidance on how to build scientific independence, make strategic publication choices, or gradually establish their own research profile
Then there is funding. Many doctoral candidates see grant writing as something “the bosses” do, without realizing that understanding funding systems and learning to write competitive proposals are essential steps toward scientific independence
One final aspect is almost never discussed: knowing when to reconsider one’s own career plans. Many doctoral candidates interpret every setback (a rejected paper, an unsuccessful grant application, or a missed postdoctoral opportunity) as a personal failure. Others continue pursuing an academic career almost by inertia, simply because they have never seriously explored the alternatives
Understanding academic careers also means knowing when to persist, when to change direction, and when the skills developed during a PhD may find an even better home outside academia. Career awareness is not about discouraging ambition; it is about making informed decisions before circumstances make them for you
Why Timing is Everything
None of this knowledge is a secret. Most researchers eventually learn how the system works. They learn how to network, how to choose collaborations, and how to read between the lines of a faculty job posting
The tragedy is not that they don’t learn it; the tragedy is that they learn it too late
In an increasingly competitive and globalized market, timing is everything. If a researcher only understands the mechanics of the international recruitment landscape during the final months of their postdoctoral position, they are already at a massive disadvantage. They might discover too late that they should have planned a six-month stint abroad during their second year, or that they should have targeted a different set of journals to clear the bar of a specific evaluation system.
When structural literacy is left to informal osmosis, success becomes a lottery. It depends heavily on whether a student happened to land a supervisor who is not only a great scientist, but also an active career mentor plugged into global networks. If they didn’t, through no fault of their own, they miss the invisible deadlines that dictate future opportunities
A Thirty-Minute Solution
Fixing this gap does not require universities to burden students with corporate career-coaching courses or replace rigorous scientific training with administrative bureaucracy. The science must always remain at the absolute core of the PhD
The solution is far simpler and entirely pragmatic. It takes thirty minutes. On their very first week, alongside the health and safety briefings and the laboratory tours, new PhD students deserve a single seminar dedicated to the realities of academic careers and to the broader landscape of research careers, both inside and outside academia. It should not be a generic employability workshop run by human resources but a candid discussion led by experienced faculty members who have navigated today’s research landscape.
This conversation should include how to build a scientific profile and gradually develop scientific independence, why publication strategies and international mobility matter, when to start thinking about grants, how recruitment works, and, importantly, what research careers exist beyond academia
This single intervention would not replace individual mentoring; it would make it considerably more effective. By giving every new researcher a shared baseline of institutional literacy on day one, we empower them to ask better questions and make more informed strategic choices throughout their journey
Instead of asking every PhD student whether they will become a professor, perhaps universities should ask a different question. Will they complete their doctorate understanding how research careers actually work?
Some will remain in academia. Many will not. That is neither a failure nor necessarily a flaw in the system. A doctorate is not only preparation for a professorship; it is preparation for a life of research, innovation, critical thinking, and leadership in many different environments
Our responsibility is not to promise anyone an academic career. It is to ensure that every young researcher understands the opportunities, the constraints, and the decisions that shape one
